If you've ever held a $300 pair of raw selvedge jeans and tried to explain the price to someone outside the denim world, you know how hard it is. "The looms are old." "It's rope-dyed." "They make them in Japan." All true — but how do those facts actually translate into the number on the tag?

This piece breaks down the cost structure of a premium denim pair from raw cotton to retail shelf. Not to argue whether $300 jeans are worth it, but to show exactly where the money goes — and where the structure forces costs up whether the brand wants it to or not.

Stage One: Raw Cotton — Where the Foundation Cost Builds

All denim starts with cotton, but "cotton" covers a wide range. Commodity short-staple cotton and premium long-staple varieties — Pima, Supima — can differ by 2–3× at the raw fiber price level. This spread gets amplified at the spinning stage.

Ring-spun yarn is the standard for premium denim. A ring frame aligns fibers in a continuous helical structure, leaving a surface nap that grips indigo dye and later releases it in the characteristic fade gradients selvedge collectors track over years. Open-end spinning runs 3–4× faster and produces cheaper yarn, but the resulting thread has a different surface — rounder, smoother, less nap — and fades accordingly.

Most quality selvedge denim uses yarn in the 7s–14s count range (coarser numbers, meaning each thread is thicker and heavier). Coarser yarn means more raw cotton per meter of fabric, more spinning time per meter. The cost math starts accumulating here: yarn cost × weave density = fabric base price.

This is real but not the dominant cost driver. That comes later.

Stage Two: Indigo Rope Dyeing — The Process Premium

Nearly all commercial indigo today is synthetic, tracing back to BASF's 1897 commercialization. A handful of brands still use natural indigo — at costs that can run 5–15× higher than synthetic. But even with synthetic indigo, the dyeing process itself is a larger cost driver than the dye material.

Rope dyeing works like this: warp yarns are bundled by the hundreds into a rope formation, then drawn through a series of dye vats in sequence. Typically 6 to 12 vats. Each pass allows oxidation — the indigo fixes on the yarn surface — before the rope enters the next vat. The result is layered indigo coverage, concentrated on the outside of each yarn with an undyed cotton core. That structure — the "ring of blue" — is what produces the fade contrast raw denim enthusiasts are after. The outer indigo layers wear away first, leaving the pale cotton core to show through at the high-contact points.

Setting up a rope dye run requires significant equipment, chemical preparation, and minimum yardage commitments — often 100 to 500 bolt minimums per run. For smaller brands, those minimums mean the dyeing cost per pair stays elevated regardless of what they negotiate elsewhere. Scale matters here more than almost anywhere else in the production chain.

Stage Three: The Loom — Where the Largest Cost Gap Lives

This is the biggest single factor separating selvedge denim from commodity denim, and it is structural rather than optional.

Modern rapier and air-jet looms run at several hundred meters per hour. Shuttle looms — the type that produce selvedge fabric — run at roughly 6–10 meters per hour. The productivity gap is anywhere from 10× to 50×, depending on the machine and fabric construction.

The narrow width of a shuttle loom (typically 28–30 inches) is not a design feature someone chose for aesthetics. It is a physical constraint of how far a shuttle can travel across the shed in a single pass. The selvedge edge forms naturally because the weft thread loops back at each edge rather than being cut. No fraying — not because the edge was treated, but because it was never cut in the first place. The edge is a byproduct of the mechanism.

Cone Mills White Oak, which closed in 2017, illustrated the economics clearly. Keeping shuttle looms running requires ongoing parts sourcing (often from other decommissioned machines), specialized maintenance staff, and operational overhead that grows harder to justify as production scale shrinks. The mills still running shuttle looms carry these costs daily. The fabric they produce ends up at 4–8× the per-meter price of standard open-width commodity denim.

A single pair of jeans requires roughly 1.5–2 meters of usable fabric, accounting for pattern cut waste. At the selvedge price premium, fabric alone often represents the single largest component in the cost of goods — larger than labor, larger than dyeing, larger than hardware.

Stage Four: Cut-and-Sew and Hardware

Once fabric is sourced, the cut-and-sew stage adds two more cost variables: machine type and labor geography.

Brands using Union Special chain-stitch machines, vintage bar-tack machines, and similar legacy equipment face the same depreciation-and-maintenance reality as the shuttle loom mills. These machines are no longer manufactured. Parts sourcing involves cannibalization from other machines or custom fabrication. The skill set to run them at production quality is contracting.

Hardware — copper rivets, brass buttons, heavyweight thread (#8 weight or similar) — contributes meaningfully at small scale. A 500-unit production run and a 5,000-unit run pay the same tooling setup fee for branded hardware. The per-unit allocation is 10× higher for the small brand. The "attention to detail" a small brand markets is also the absence of scale that would reduce these costs.

Labor geography has the largest single-line impact among these variables. Japanese domestic cut-and-sew labor runs at 5–10× the cost of production in lower-wage manufacturing regions. That number — not the fabric, not the hardware, not the marketing story — accounts for most of the price differential between a "Made in Japan" label and an equivalent garment made elsewhere. Workers and hours.

Stage Five: Wholesale Margins and Retail Markup

Here is where the numbers that feel abstract become concrete.

Standard apparel industry price formation looks roughly like this:

On a $300 pair of jeans, this implies a cost of goods somewhere in the $50–75 range. The spread between COG and retail covers brand operating costs (samples, design, staff, showroom) and retailer margin.

Direct-to-consumer brands aim to capture the retailer margin layer, pricing closer to 2.5–3× COG. But customer acquisition cost — digital advertising, PR, content — is a real cost line that partially replaces the retailer's function. The effective savings to the buyer are often smaller than they look on paper.

Editor's note at NJNL: "Low cost of goods = gouging" is the most common misread of apparel economics. A 20–25% COG rate is close to industry standard across the apparel sector. Whether the $225 spread on a $300 pair is going to a 12-person team doing something genuinely difficult or to pure margin extraction is a separate question — one that structure alone can't answer.

Does Price Track Quality?

Up to a point, yes — and the inflection matters.

Between a $100 pair and a $200 pair, the fabric, construction, and dyeing differences are typically real and measurable. Between $200 and $300, the gap is usually still meaningful: better selvedge fabric grade, domestic cut-and-sew, rope-dyed versus slasher-dyed.

Above $400–500, the correlation between price and functional quality weakens. At that tier, price is increasingly driven by production run size (smaller runs = higher per-unit cost), archival or limited raw materials, and brand positioning in a collector market. Vintage reproductions priced at $500+ are paying for documentary accuracy and rarity as much as anything functional.

If you're growing your first pair of raw selvedge, the $150–250 range likely gets you everything that makes the fade process work — ring-spun yarn, rope-dyed indigo, a shuttle-woven selvedge fabric. Above that, you're paying for increasingly specific things: the particular loom facility, a specific cotton source, smaller production quantities that make the pair less common.

The cost stack is real at every stage. The question is which layer of it you want to pay into.
